Truth Layer

Truth Layer

The Truth Layer is the badge system that tells you how trustworthy, directional, or risky a measure is.

Why it matters: It helps teams separate meaningful signals from vanity, misuse, or AI distortion before they optimize the wrong thing.

Example: A metric can be Meaningful, Leading, or Vanity Risk.

KPI UX MeaningfulLeading

Time to First Value

The time from signup to the moment a user experiences the product’s core value for the first time.

Category: Adoption
Measurement class: KPI

Measurement Class

A measurement class tells you what kind of measure something is, not just what topic it covers.

Why it matters: It stops teams from building a stack full of only KPIs while ignoring value, governance, or AI signals.

Example: Governance Metric and AI Signal are two different measurement classes.

What it is best for

Optimizing onboarding flows

What it tells you +

How quickly the product delivers on its promise. A strong predictor of whether new users will continue.

What it does not tell you +

Tell you about the quality or depth of that first value experience.

When to use it +
  • Optimizing onboarding flows
  • Comparing acquisition channels by quality of users they bring
  • Identifying friction that delays initial value delivery
When not to use it +
  • For enterprise products where setup legitimately requires days or weeks
  • When the value event is not well-defined
How leaders misuse it +
  • Optimizing for the shortest possible TTFV at the expense of setup quality
  • Comparing TTFV across products with fundamentally different complexity
Anti-patterns +
  • Auto-completing onboarding steps to artificially reduce TTFV
AI interpretation risks +

Scenario: AI auto-configures the product during onboarding

What happens: TTFV drops dramatically because AI skips manual setup

What it really means: Users reach value faster but may not understand the product well enough to sustain engagement.

Recommendation: Pair TTFV with week-1 engagement depth. Fast activation that leads to shallow usage is a warning, not a win.

Companion entries +

This entry is stronger when paired with:

Instrumentation or evaluation guidance +

Measure in minutes or hours for consumer products, hours or days for enterprise. Use median, not mean.

Sample events

signup_completed, activation_event
Examples +

A SaaS analytics tool has a median TTFV of 47 minutes. After adding a sample dataset for new accounts, TTFV drops to 12 minutes and day-7 retention increases by 18%.

Suggested decisions +
  • If TTFV exceeds 24 hours for a consumer product, onboarding has a critical gap
  • If TTFV is under 5 minutes but retention is poor, the value moment may be too shallow
